Every entrepreneur knows the first half of the story, even if no one warns them about it going in. You put your head down. You build the thing nobody asked you to build, alone, on your own money, with no org chart to confer a title and no communications department to announce that you exist. You get very good at something while almost no one is watching, and for years the two facts of your life refuse to meet, the private excellence and the public silence, until it starts to seem possible they never will. This is the part of the entrepreneurial life that the founder mythology skips, the long-isolated middle where the work is real and the recognition is nowhere, and it is the part Martha Donato lived for the better part of three decades. She was building consumer shows that drew twenty thousand people and conferences a beat ahead of their markets, thirty-three events in all, financed out of her own pocket, and she was doing it in a kind of professional solitude that anyone who has ever started something will recognize in their chest.

What makes her worth a profile is the second half, the part that is harder to engineer and impossible to fake. The entrepreneur who has spent years building in isolation eventually does something a corporate climber never gets to do. She does not find a town and angle for a seat on its council. She founds the town, and the person who founds it governs by simple authorship, the way a settlement’s first citizen becomes its mayor without anyone needing to hold an election. This is the trait that organizes Donato’s entire life, and it explains why she would have been good at almost anything. What she has is not industry knowledge or a Rolodex, though she has both. It is the older and less teachable instinct to walk into a subject she knows nothing about, build a world around it, and discover that she is standing at the center of the thing she made. In her ecosystem, whatever she creates, she is the mayor of her niche, and she has created a great many niches.

She has built a remarkable number of those worlds, and the proof of the trait is in how little the subjects have in common. A consumer comic convention, handed to her when she knew nothing about comics, that she grew into a twenty-thousand-person spectacle. A drone conference for emergency responders when drones were still a toy. A think tank on the gap between the electric vehicles Washington mandated and the charging grid that did not exist. A blockchain event for the pharmaceutical industry before most people could define the word. A professional network for the women who run the industry’s towns. Thirty-three events in all, comics to drones to batteries to blockchain, each one a small town she founded and then governed, not by appointment but by authorship. The single exception, the one ecosystem she did not build herself, is the one that has lately put her on the international stage, and it is worth seeing precisely because it is the outlier that proves the rule.

She grew up in Bainbridge, in the part of upstate New York that calls itself the Central Leatherstocking Region, foothills of the Catskills, closer to Binghamton than to anything anyone outside the county has heard of. Her father was an engineer who worked the factories back when upstate still had them. Her mother worked in the schools and then at the plant that is now called Amphenol and used to be called Bendix, making the electrical connectors that go into aircraft, taking every extra shift she could get after the divorce. Donato was the oldest of five, with an Irish-twin brother a year behind her, and what that arrangement produces, when the mother is always at work trying to make the ends meet, is a child who runs the household. She was in charge of her siblings before she was old enough to understand that being in charge was a skill some people never acquire.

By high school the pattern had hardened into something a guidance counselor could put on a plaque. She was not the cheerleader. She was the head of the student council, elected unopposed, and when she graduated, they hung a plaque on the wall that read best citizen, and it is, she notes, still there. The first event she ever produced was her own high school prom, auditorium decorated and entertainment booked. The second category, the one she is funnier about, was the parties she threw at the house when her mother was working nights, which she ran with the same operational rigor she would later bring to consumer shows drawing twenty thousand people.

She has never once been a citizen of somebody else’s town. Long before Chicago, before UFI, she was mayor of a high school gymnasium on prom night and mayor of her mother’s kitchen when the party ran low on ice and needed a runner sent for more. The office just kept getting bigger. The skill never changed.

The only event that defeated her control was the graduation party where a classmate climbed the family flagpole and bent it permanently sideways, a structural failure she could not explain to her mother and did not try.

This is the formative logic, and it matters because it explains the thing she became known for and the thing she could not, for years, allow herself to claim. Donato learned leadership as a form of caretaking, and caretaking does not announce itself. It works best when no one notices it is happening. She carried that straight into her first real job in New York, where she had moved from Brooklyn to take classes and work in advertising at Grey, and then talked her way out of a Madison Avenue employment agency and into a role at Editel, the post-production house that cut The Cosby Show. She was assistant to the CEO. She managed his calendar, planned the events, kept the operation calm. From him she absorbed the discipline that would define her for the next twenty years, delivered as a set of instructions that doubled as a worldview. Be unfailingly polite, because the tempers in that business ran hot. Never let them see you sweat. And whatever happens in this office, at this level, is nobody’s business but ours, so do not go telling stories out of school. She took the last one as a sacred trust. In an era she describes as high-stakes gossip with pink slips flying, she knew a great deal and repeated none of it. The keeping of confidences is not a glamorous talent. It is, however, the talent that makes a person indispensable to powerful people, and Donato had it before she had anything else.

She moved through the video world into a sales role across the river in New Jersey, where she learned the commercial side of corporate America in the years around 1990, a period she describes with the flat candor of someone who lived it and does not expect to be believed. It was male-dominated and gratuitous in ways she says younger people would not credit if she spelled them out. She does not spell them out. What she took from it was sales, which she is careful to name as the foundation under everything the industry does, and then she carried that into publishing, and publishing is where the real story starts.

The publisher was Wizard Entertainment, a fan-magazine group built on the traditional media model where a little print operation makes its real money selling ads. In 1996 Wizard bought a thing called Chicago Comic Con, and Donato, by then the marketing director, was told the company had acquired this comic thing and would she mind taking a look. Six weeks later the brief had changed. The team running the show was not working out, and would she fly to Chicago and release them, and then they would, in the comfortable phrase that meant the opposite of what it said, figure it out. Figuring it out meant Donato. She ran a twenty-thousand-person consumer show with no experience producing a formal event, went from zero to a hundred over a single weekend, and spent part of that weekend crying behind a hotel door because she did not understand the rules or why there were so many of them. Then she went home and realized she had loved it.

What she loved is the thing that has organized the rest of her thinking about gatherings, and it is worth slowing down on, because it is the intellectual core of why she is good at this. Comic Con was not a market of buyers and sellers, which is the reduction the trade applies to everything. It was community happening in real time, the first time she had ever watched it happen at scale. The booths were not sales positions. They were gathering places. The artists were revered, the fans made a pilgrimage to be near them, and the whole apparatus existed so that people who loved a thing could gather under one roof with the people who made the thing, and with each other. She knew nothing about comics. She respected the enthusiasm completely. That distinction, between knowing the subject and honoring the devotion, is what she carried out of Chicago and into every B2B conference she has produced since, including, she points out, an oil and gas event in Houston last week where the man on stage was exactly the man everyone in the hall wanted five minutes alone with, for reasons that were commercial and tribal at the same time. You cannot fake that, she says, and she means it as both an observation about fandom and a thesis about why the industry will survive the machines. The tribalism is real. AI cannot manufacture it.

Then comes the part she calls the non-shiny part, because she is honest enough to flag when she is only giving you the polished version. In March of 2008, into the teeth of the collapse, she was let go from Wizard. The reason was not the economy, or not only the economy. The reason was that she had read the room and said what she saw, which is the other side of the caretaking instinct, the side that does not stay quiet. She had watched the independent comic shops, the small ones that were like bodegas for comic books, three thousand of them by her rough count, begin closing in droves because the distribution model was breaking and the print-first owners would not move to digital. She told the company it needed a real online presence and that the print franchise it was clutching was the fatal flaw. The owners, whose egos she describes as large and whose recent profits had convinced them the gravy train was permanent, decided a senior vice president who would not stop pointing at the iceberg was insubordinate. They released her and several others. Not long after, they closed. She had been right, expensively and unrewardingly right, which is the condition under which the person who reads the room first is usually correct, and usually punished for it.

The pivot, the moment the spotlight first turned toward her and she first tried to step out of its way, came in 2014. By then she had started her own Comic Con in Long Beach, and her general contractor was a man named Marty Glynn, who ran Metropolitan Expositions and wanted out of the back of the house and into show management. She wanted a partner. They discovered they lived in the same town, which is the kind of small-world detail that turns a working relationship into a life. Out of that partnership came MAD Event Management, the firm she still runs as founder and president, with Glynn as chief executive. What Glynn gave her, beyond a business partnership that has launched something like half of the thirty-three events she has put into the world, was a single piece of correction she had needed for twenty years and resisted hearing. Someone had asked her to speak, and she had said no, as she always said no, and Glynn asked her why she was forever putting herself behind the scenes. The next time someone asks, he told her, you say yes.

She said yes. She was, by her own account, awful at it, tongue-tied and red-faced and clutching her notes through the entire first year, the same media-training ordeal that humbles nearly everyone who has ever been good at the part of the job that happens off the dais. She kept doing it anyway, and what she discovered when she did was not that she had conquered a fear but that she had been pointed at the wrong thing the whole time. The visibility was never a personality flaw to be corrected. It was the missing half of a leadership that had been complete and idle for twenty years, waiting for a town to build itself around it. Something happens, she says, when you discover the fear was larger in your head than in the room. What happened, specifically, was that a born leader who had spent two decades doing the work in isolation finally stepped in front of the people she had been quietly serving, and the authority that had nowhere to go for twenty years simply walked out and took its place. The microphone did not make her a leader. It revealed the one she already was.

Those events, built with Glynn across the years that followed, read like a map of where the economy was about to go, each one produced a beat before anyone else arrived. The drone conference ran in Florida and California in 2017 and 2018, when most people had still never seen one overhead. The Detroit think tank sent a room full of government and industry people home agreeing the country had a charging problem nobody was solving. She self-financed nearly all of it out of whatever the other work threw off, never tapping the institutional capital that might have let any one of them scale faster, a regret she states plainly and without drama. The skill was always there. The funding architecture that rewards the skill arrived in the industry later than she did.

The through line is the right one. Donato’s entire career is the practice of reading the terrain, whether the terrain is a single difficult conversation, a twenty-thousand-person hall, or the entire publishing economy in the year before it cracked. She traces the skill to her grandmother and her five aunts, who taught her to listen the way listening used to be done, hands folded, eyes on the person, never forgetting a word she was told. It is not a coincidence that the woman who learned to listen that way became the woman everyone wanted in the room. What she had built, without ever calling it that, was soft power, the kind of influence that does not announce itself and cannot be assigned by a title, the kind that accrues to the person a town instinctively turns toward when something needs deciding. Listening is invisible labor. It is also the quiet machinery of authority, and it is the rarest competence in an industry that mostly talks.

Donato represents a leadership paradigm the events industry is only now learning to name. For most of its history, the skill she spent a lifetime perfecting was treated as support, the soft stuff, the thing the woman in the second chair handled so the man at the microphone could close the deal. That valuation is collapsing, and not for sentimental reasons. The work itself has changed. Leadership scholarship has spent the last two decades quietly dismantling the old assumption that command and technical mastery make the executive, and has installed in its place a less flattering finding, that the ability to read and manage emotion, your own and everyone else’s in the building, is now considered one of the fundamental qualifications for leading anything at all. The relational competence that used to be dismissed as women’s intuition turns out, under the regression analysis, to be the thing that actually moves careers and outcomes. And in this business in particular the stakes are not abstract. Event work ranks year after year among the most stressful jobs there is, a profession of unmovable deadlines and live failure in front of thousands, and the asset that determines who survives it is precisely the emotional read that Donato learned at her grandmother’s kitchen table.

The honest version of the argument is not that women are born better at this, a claim the research does not support, and Donato would be the first to wave off. It is that women were socialized into the relational skill, then penalized for it as though it were a weakness, and the industry is now waking up to discover that the penalized skill is the load bearing one. Add the machines to the equation and the shift accelerates. As artificial intelligence absorbs the logistics, the floor plans, the registration flows, the scheduling that used to fill the job, the only part of convening that cannot be automated is the human read on a crowd, the sensing of when a deal is about to turn or a hall is about to tip. That is the competence rising in value while everything around it commoditizes, and it is the competence the industry spent a generation extracting from women for free. The reason you will see more Martha Donatos in the first chair is not a diversity wave that might recede. It is that the job finally requires, out loud, the thing they were always doing in private.

Which brings us back to the outlier. When the pandemic erased her show calendar and left her, newly divorced and with a teenager still at home, without backup, she assembled a few MAD Event Management clients for cash flow and kept moving. Then in 2022, UFI came calling. The global exhibitions body was taking its congress to the United States for the first time, had never run an event on American soil, and told her, in the most honest brief a consultant can receive, that they did not know what they did not know. Here was the rare territory she had not founded, a town that already had its institutions and its history, and she governed it anyway, the only way she knows how. She did not arrive and demand a title. She served the organization through its first uncertain steps, emceed its European conference, spoke at its global CEO summit, and let the authority accrue slowly and then officially, until the title arrived to ratify what the town had already decided. Regional Director for North America, the first of its kind. It is the most visible thing she has ever been handed, and it tells you less about her than the comic convention she was told to go fix in 1996, because anyone can be appointed to a job. The interesting thing is that she runs a town she inherited exactly the way she runs the towns she built. The mayoralty does not depend on having poured the foundation. It depends on her.

The one town she built that she may be proudest of is the one she gave away, and it is not one she built alone. In 2021, Donato co-founded the North America chapter of the Women in Exhibitions Network alongside Stephanie Selesnick and Laura Purdy, three women who had each spent decades running things in this industry deciding, together, that the industry needed a room of its own where the women actually doing the work could find each other. Donato served as the chapter’s founding president. She holds honorary status now while a new generation carries it forward, which is the most Donato outcome imaginable: build the thing with the people who show up to build it, hand it to the next ones, keep your name on it only because they insisted you must.

The pattern is not hers alone. Look across the people this publication keeps returning to and the same shape appears again and again, someone running something well before anyone hands them a title for it. GatheringPoint’s profile of Howard Givner cast him as “the new mayor of the event agency world,” a founder who built the room the American event agency business had never had before anyone conferred a title on him for it. The instinct precedes the appointment almost every time. That is not a coincidence about individual biography. It is a pattern about how this industry actually selects its leaders. Authority here is rarely handed down from above. It is recognized after the fact, conferred on whoever has already been quietly running the thing while everyone else was still waiting for permission.

The numbers say why this is breaking open now for women specifically. Women make up roughly 77 percent of the event workforce by IBTM’s research, while only 16 percent of women in the industry hold director-level seniority, against 32 percent of men, a gap so wide it stops being a statistic and starts being a structure, the founder’s solitude made female and made permanent. What has changed, and what makes her appointment a story rather than a footnote, is that the top jobs are finally filling with the women who spent decades doing the work beneath them. Clarion Events named Liz Irving chief executive of its North American business at the end of 2024, and elevated Kelly Comboni to lead its Clarion Connect division weeks later, in January 2025. The Women in Exhibitions Network’s North American chapter is now led by Toni Piela of RX, with Danica Tormohlen of Informa Markets having steered it before her, the same Toni Piela whom Donato mentions almost in passing as one of the women now carrying the network forward.

These are not tokens, and they are not a wave. They are a small, specific cohort who held real power for years before anyone thought to put a title on it, and the network Donato helped start to gather them was never a support group. It was a succession plan.

The question that sits under the entire arc is the obvious one. How is it that she is not the CEO of one of the major companies right now. Donato does not flinch from it. The big organizers grow their executives from the inside, she says, out of RX or the old UBM, and she was never one of those homegrown few. And there is the harder question underneath that one, whether she would even have wanted it, the grinding life inside a large corporate machine, and here she gives the most honest answer of all. The younger me would have done terribly, she says. Maybe the older me would do well. I never had a chance to find out. It is the rare admission that lands as neither complaint nor false modesty, just an accurate accounting from a woman who has spent a lifetime accurately accounting for everyone but herself.

She walks the floor on the last morning of every show she produces, after the booths are gone and the hall has emptied back into the echoing space it was designed to be, looking for whatever got left behind. A product sample, a forgotten badge, a business card faces down on the carpet. Evidence that something happened here. A mayor’s job runs the whole distance, the charter and the zoning at one end, the curb and the trash at the other, and Donato has never treated the second half as beneath the first.

For thirty years she did that work in a kind of solitude, the founder’s solitude, building towns for other people to be celebrated in and trusting that the recognition would find her eventually, on its own schedule, the way it finds anyone who serves a community long enough to become indispensable to it. It found her. The lesson she leaves for whoever is building the next thing alone right now, head down, unrecognized, certain it will never connect, is the one her whole life argues. You do not climb into authority, and you do not wait to be appointed to it. You build the town, and you govern what you built, and the title, when it finally comes, only confirms what everyone in town already knew.

She has held some office or another since she was sixteen. Donato built towns for thirty years, gave the most personal one away with the women who built it beside her, and is only now being handed the public version of the authority she has quietly held the whole time. She would have been good at almost anything. The events industry got lucky that the worlds she kept building were theirs.

Don Welsh apologizes at the top of the call. He had been on the phone with his daughter Sarah, whose one-year-old has just learned the word hi, and hi plus pop-pop, he reports, is currently the most important thing in the world. This is the man who runs Destinations International, the global association of the people who sell cities, seventy years old, dialing in from Sarasota with the unhurried warmth of a hotel general manager who has all day for you and a flight in an hour.

Consider what that association is. Every city on earth is now in the same business, competing for the scarcest commodity of the age, human attention, and for the conventions, visitors, athletes and capital that follow it. The people hired to win that competition, the destination chiefs of about 800 places across dozens of countries, all report, in a sense, to the same coach. Welsh leads the league the competitors belong to, which makes him something unusual in any industry: the one figure whose job is not to make his city win but to make every city better at playing. When the association talks, ten thousand members listen, from three-person bureaus in small American towns to the tourism authorities of nations.

We establish quickly that we are the same person from different frequencies. He grew up in Baltimore City. I grew up in Washington, but my family owned WAYE, the Baltimore rock and roll station, and I remember riding up from DC with my father during the riots of 1968 because we were covering them. Welsh remembers the riots too, from the other side of the credential. His father was chief clerk of the Baltimore City Council, a part-time gig under Mayor Tommy D’Alesandro, the father of Nancy Pelosi, and when the city burned, the elder Welsh took his twelve-year-old son toward the smoke with the firemen and the policemen. There was a clear line of demarcation, Welsh recalls, between where the riots were taking place and where they were not. The family lived maybe five miles from the line. Two kids of the same era drawn to the same burning city, one formed by the transmitter, one by the front seat of a municipal sedan, both of us destined to spend our lives studying how people come together and what happens when they don’t.

None of Welsh’s Baltimore has ever been in print. His official biography begins, as all of them do, in mid-air: forty years in travel and tourism, Westin, Ritz-Carlton, MGM Grand, then the CEO roles in Seattle, Indianapolis and Chicago, then the 2016 arrival at the association he was tasked to rebuilt. The public record contains no high school, no college, no parents, no boyhood. It turns out the record was hiding a sports movie.

The Catcher Who Lost His Eyes

Welsh went to Calvert Hall, the Christian Brothers school that has been supplying Baltimore with lacrosse players and monsignors since 1845, and he played everything. He was a catcher, and he will tell you he knew he was a much better baseball player than a football player. Then, in eleventh grade, with no hereditary warning, his eyes went. A catcher in glasses, a hitter who cannot pick up the ball, is a boy being handed his first roster cut by his own body. He turned to football, all 5’10” and 210 pounds of him, and in what he cheerfully calls his delusional juvenile mind, he believed he was going to be a great NFL player.

He was not. What he became instead was a member of the Towson University football team that reached the Amos Alonzo Stagg Bowl, the national championship, fifty years ago this fall. And he became the property of a coach named Phil Albert, now deceased, whom Welsh describes as a beautiful person, very spiritual, a man who believed he was raising men to be better human beings and not merely better athletes. Albert had a policy that sounds almost eccentric in the profession of the thrown clipboard: you would probably never hear him yell and rant and rave after a loss. His reasoning was the whole curriculum. If you are a person of character and you gave everything you had, you will have no problem looking at the person in the mirror directly in the eye. If you start shying away from the mirror, you know you didn’t give it your all.

Welsh calls the mirror test his mantra, and once you have heard it, you can see it running under everything he has done for half a century. Ask him how sports shaped his management style and he answers with a self-assessment so unfashionable it stops you: he had, he says, average intelligence. What he had instead was a philosophy. I’ll outwork you.

Free Passes

The gathering economy loves an origin myth, and Welsh’s is better than the one in circulation. The published version says he started as a baggage loader for United Airlines. The full version, which he has never told a reporter, starts with a death and a benefit.

His brother, who has since passed away, worked for United as a manager at BWI. In an Irish Italian Baltimore family where, as Welsh puts it, nobody left, the brother’s job unlocked the one privilege that mattered: free airline passes. His mother started flying him young, Hawaii, Las Vegas, across the United States, a city kid accumulating boarding passes like other boys collected baseball cards. Then there was the uncle, based in Saudi Arabia in the sixties and seventies with Aramco, and who eventually retired to Novato, outside San Francisco. Welsh remembers flying there with his parents, looking around at California, and reaching the conclusion that would organize his life: I don’t think I’m going to be staying in Baltimore like the rest of my family.

He loaded bags through high school and college, and his first legitimate job out of Towson was as a United ticket agent at O’Hare, where he met a flight attendant named Jean. He married her. The romance of the gathering economy is usually a banquet or a ballroom; theirs was a ticket counter in the world’s busiest airport, two people whose jobs were literally moving strangers toward each other.

What did the ramp teach him? He answers first as a romantic, confessing that to this day he can get off an eighteen-hour flight and simply hang around the airport watching airplanes, which he used to do in Hong Kong for pleasure. Then he answers as an operator: you learned the fueling side, the operational side, what happened when a bag was lost. And then, unprompted, he offers the most unguarded self-diagnosis I have heard from a CEO in years. At seventy, he says, he has come to believe he probably would have been diagnosed with some form of ADD or ADHD, and he does not say it lightly. He was highly caffeinated for years, to the point of heart palpitations. But he thinks the wiring served him, because it produced the sentence that explains his entire career: I like when things are either in a building stage or in a broken stage. I’m not a good maintenance person.

A fixer or a builder. The aviation chapters prove it. He left United for Evergreen, the outfit run by Del Smith, the visionary who flew DC-8s into Saigon during the war and later bought the Spruce Goose. Then, in 1980, Welsh became part of the team behind a startup called Horizon Airlines, first flight September 1981, sold to Alaska Airlines in 1986. A young man with no money and no car, commuting between Seattle and McMinnville, Oregon, helping will an airline into the sky. When he answered a blind Wall Street Journal listing that turned out to be Westin, the hotel industry got him almost by accident, and the destination world got him two decades after that.

Tally the seats and you begin to understand why the wisdom overflows. Ramp agent, ticket counter, startup airline founder, hotel corporate at Westin, luxury at Ritz-Carlton, casino at MGM Grand, three destination organizations, one global association. Welsh has worked, at ground level, nearly every link in the chain that moves a human being from a departure gate to a name badge, and he knows it is the source of his authority. If I’ve had any success in this industry, he says, it’s because I’ve worked in the airline industry, I’ve worked in the hotel industry, and I’ve run three DMOs. He can tell you why an airline thinks like a transportation company and will never love your city back, why a hotel’s loyalty lives not in the brand but in the general manager down the street, and why the destination sits in the middle navigating between all of them, because he has drawn a paycheck from every party at that table. The industry is full of executives who studied the ecosystem. Welsh loaded its bags.

The Listening Tour

The chapter that made Welsh an industry legend began in the fall of 2015, when the association then called DMAI discovered it was, in his words, financially upside down. The CEO was let go. Welsh, freshly finished with five record-setting years at Choose Chicago, was recruited by people who had known him since his hotel days and time in Seattle, Indianapolis and Chicago. He did not ask for the job. Between Chicago and the wreckage, he took exactly one break, for a hip replacement, and started March 1, 2016.

What he did next has entered the association playbook, but the inside name for it has not. Welsh went out and personally visited approximately two hundred members, asking each the same three questions: What do you want? What do you need? What will you support? His colleague Chelsea, watching him crisscross the country like a band on the road, printed the dates and gave the campaign its private title: the DI Apology Tour. He was apologizing, he confirms, at the same time he was learning. Out of the answers came the four pillars, community, advocacy, research, education, and out of the pillars came the rename. Marketing left the letterhead because, as he says with a shrug you can hear, ironically, we’re not a marketing organization. The bolder word was the second one. International was, at the time, nearly aspirational; the membership was American with a handful of Canadians and Mexicans. Today there are seventy members in Canada, more than thirty in Europe where three years ago there were none, the Saudi Tourism Authority in a Middle East where DI once had no presence at all, and a Canadian in the board chair. The association that was lying to itself a decade ago now audits the world.

Retiring Gridlock

The most quietly radical thing Welsh says in our conversation is a repudiation of his own greatest hit. In Chicago he had a flippant definition of success, and it was a good line: gridlock. Conventions and tourists in such volume that restaurants were packed, hotels were full, and the buses could barely move. He now describes that thinking as 180 degrees from where the profession must live. The modern destination organization, he argues, succeeds only if it models and emulates the community’s shared values, meaning the brand must align with the neighborhoods and the residents, with the Chicago beyond Michigan Avenue, with Seattle’s guarded and deliberate sense of who it wants to welcome. The job he was originally hired to do, maximize occupancy regardless of what it did, no longer exists. When the industry’s most decorated salesman retires his own best line, something structural has shifted.

What replaced it is a job he describes with the phrase I offered and he immediately claimed: the alternative mayor. The destination chief today is on stage twenty-four hours a day, under the political microscope, managing multiple stakeholders, and in many cases carrying a greater public profile than the elected official next door. Welsh learned the hazard personally in Chicago, where victories were sometimes credited to Choose Chicago and Don Welsh even when Mayor Rahm Emanuel had launched the initiative, an attribution problem that, he allows, did not always fly well between the two of them. He’s proud of what he and Mayor Emanuel accomplished in five years even if it was a challenge at times.

Sit with Welsh long enough and the modern job description assembles itself, and it is a portfolio no business school prepares anyone for. The DMO chief must be the diplomat who brokers a permanent negotiation between parties who want different things: the airlines, which Welsh says have concluded flatly that they are transportation companies and will use a destination for statistics but not for love; the hotel brands, whose loyalty gets granular only at the local level, with the general managers and directors of sales who are, in his phrase, where a community starts coming together; the restaurants, the convention facilities, the elected officials, and above all the residents. The chief must be a financial strategist, because the fight for what Welsh calls your fair share of funding has become the profession’s central anxiety, and a portfolio manager too, filling a convention center with the right business rather than the most business, the way he watches Elliott Ferguson’s team balance citywide bookings in Washington against a town where transient demand arrives whenever Congress is in session. It is a job of strategic balance, he says, performed in public, graded by everyone.

And in most of the world, it is performed by a skeleton crew. Many of DI’s members are organizations with operating budgets of $3-5 million and less than a dozen staff, entrusted with the entire brand of their community, which is why Welsh built the association into a tool chest of shared resources and subject experts, forty full-timers now serving what a small bureau cannot staff for itself. The newest demand arriving on those small desks is the one his CEOs are, in his word, sponges for: making artificial intelligence understandable and applicable, sliced by role, alongside the older unsolved puzzle of leading a multigenerational team that no longer shares one idea of what work is. The consequence of all this weight is the industry’s quietest crisis, which he names without hedging: a lot of people don’t want their jobs. The complexity has outrun the job description, and the profession’s next generation must be recruited into a role that now demands a politician’s skin, an economist’s fluency and a producer’s showmanship

On that last count, Welsh has been leading by conversion. Since he arrived, DI does not hold meetings. We produce shows, he says, a music fanatic building every convention around a musical and visual theme, this year borrowing from the World Cup, whose final ends two days before his own opening night. And the coach in him still runs the locker room. For the three core days of the annual convention, his entire staff gathers at 6:30 each morning to review yesterday’s developments and take today’s assignments. From the stage he tells two thousand attendees to put their phones down and close their laptops to fully engage and take in the limited time together, the producer protecting the audience’s attention long enough for the goosebumps to arrive.

The Season

Jean Welsh died last October. Forty-four years after the ticket counter at O’Hare, after a valiant eleven-year fight with breast cancer, after the twenty-plus family moves with his wife and four daughters Ashley, Laura, Amanda and Sarah, that Welsh admits were probably to excess and that the family would confirm. He mentions her early in our conversation, gently, the way men of his generation hand you the heaviest thing they are carrying while assuring you it is manageable.

During these personal and unsettled times, board chair Leslie Bruce the board asked him to extend his contract beyond the agreed term that was due to expire this year. They reached an agreement to extend one more year, through 2027, when he will be seventy-one and twelve years into the job. He figures that is sufficient time and the organization is in a great position for somebody else to come in, as he puts it with a grin, with a maybe less intense personality, and pick it up in 2028. He is staying through the end of next year. This is not a farewell lap, and he would bristle at the word retirement. Asked what comes after, he answers like a man planning an off-season, not an ending: the first quarter of 2028 doing really whatever the hell he wants, probably a month in a rented house in Hawaii, where he and Jean lived twice, because if he stays home in Sarasota the mind never stops. And then, he says flatly, I’m not going to be one of these people who stops.

But the season knows what it is. This October, Welsh will fly from Malta via Istanbul to Baltimore, halfway around the world for a single day, to stand with the surviving members of the Towson team that played for the national championship fifty years ago. A lot of my friends, he says, are starting to kick away. The coach who taught them all the mirror test is gone. The catcher who lost his eyes, the linebacker of average intelligence and inexhaustible effort, the baggage loader who married the flight attendant, the fixer who answered a blind ad and ended up rebuilding the oldest association in the gathering economy, will be in the room, again welcoming guests from around the world.

Somewhere in Baltimore there is still a mirror. He can look it in the eye.

Ten Deposits from the Coach in Chief

Drawn from Don Welsh’s conversation with David Adler, July 2026. The view from altitude: what fifty years across airlines, hotels, casinos, three destination organizations and one global association teach about leadership, cities, and gathering.

Deposit No. 1: The Mirror Test The only performance review that counts is conducted alone, at night, with an audience of one. Welsh’s college coach, Phil Albert, never yelled after a loss, because the scoreboard was never the measurement; the question was whether you could look yourself in the eye afterward. Shy away from the mirror and you already have your answer, and Welsh has run every job by that test for fifty years.

Deposit No. 2: Effort Is a Strategy Welsh calls his own intelligence average and credits one sentence for every job he has won: “I’ll outwork you.” In industries built on relationships and reputation, effort compounds like interest, and the executive who visits two hundred members in person will always know more than the one reading two hundred reports.

Deposit No. 3: Know Whether You Are a Fixer, a Builder, or a Maintainer The most useful thing an executive can know is which stage of an organization they belong to. Welsh wants a company either building or broken and admits he is a poor maintenance man. Careers derail when fixers take maintenance jobs and maintainers inherit fires, so diagnose yourself first and choose the job to match.

Deposit No. 4: Before the Plan, the Apology Handed a broken institution, Welsh skipped the strategy deck and went to two hundred members with three questions: what do you want, what do you need, and what will you support? His staff called it the Apology Tour, and the third question is the one most leaders never ask, because it is the only one that turns applause into commitment.

Deposit No. 5: A Corporation Has a Balance Sheet. A Community Has a Soul. A corporation has no soul; a destination does, because its leaders are entrusted with the brand of an entire community, which Welsh calls the highest trust in the world. It took him years inside hotels and casinos to see that the two must be led differently, and every leader should know which of the two they have actually been handed.

Deposit No. 6: Retire Your Own Best Line In Chicago, Welsh measured success by gridlock: full hotels, packed restaurants, buses that could not move. He now calls that thinking backward, because a destination only succeeds when it models the shared values of its residents and not just its visitors, and the harder discipline is retiring the idea that once made you famous.

Deposit No. 7: The Alternative Mayor Gives the Credit Back The destination chief now lives on stage around the clock, often with a bigger profile than the elected officials next door. Welsh learned in Chicago that crediting the wins to him instead of the mayor who launched them did not fly, and power held in trust has to be visibly returned: hand the credit to the person whose city it is, and you get to keep the job.

Deposit No. 8: Every Place Is a Terroir Welsh leads more than 770 destinations on a single premise, that no two are alike. Each carries its own soil, story and self-image, like wines from neighboring hillsides, and the fatal error is selling places as interchangeable inventory, because the moment a city markets itself like every other city it has nothing left to sell.

Deposit No. 9: Don’t Hold Meetings. Produce Shows. People no longer assemble for information; they assemble for feeling. Edible Profile of Don Welsh

The first thing you notice about Colja Dams is the smile. It arrives before the sentence does and stays after the sentence ends, which is not charm exactly but something closer to a philosophical position made visible. This is a man who spent his teenage years performing magic shows in German children’s hospitals, working for the attention of kids who had every reason not to give it to him, and the experience left a mark that fifty years of running a global agency has not touched. He learned something in those wards that no management school has ever figured out how to teach. He has been applying it at increasing scale ever since.

The agency he runs, VOK DAMS, does something that sounds straightforward until you look at it closely. It produces events for the world’s largest brands: the product launches, the leadership summits, the dealer conferences, the global roadshows, the intimate client dinners that close the deals the splashier events only set up. Founded in Wuppertal, Germany, in the early 1960s by his father Volkwart, the agency now operates 19 offices across three continents with 300 professionals serving clients including BMW, Bayer, Bugatti, Deutsche Telekom, Lamborghini, L’Oréal, Porsche, and SAP. What separates VOK DAMS from the crowded field of agencies that make similar claims is a structural fact that has become more valuable as the world has fragmented: genuine local expertise in North America, Europe, and Asia simultaneously, not a headquarters-and-partners model but actual offices with actual teams who know the room they are working in. For any multinational brand that needs its events to land the same way in Shanghai, Stuttgart, and São Paulo on the same calendar, this is not a nice-to-have. It is the thing.

Colja took the leadership in 1998, formally succeeded his father in 2007, and has spent nearly three decades deepening a business built on a principle he learned before he had language for it: that the gathering of people in a room around a shared experience is the most valuable thing a human being can engineer. The spectacular and the intimate are, for him, the same philosophy applied at different scales. He built a business around both. He will tell you without hesitation which one is growing faster.

The Slide Duster

Volkwart Dams described himself as a practitioner of direct communication with defined target groups, which Colja dutifully repeated to his schoolmates at a time when other children had parents who were firemen, police officers, people whose professions resolved into a single word. It did not go over well. What it gave him instead was a childhood spent inside the machinery of gatherings before he had vocabulary for what a gathering was, or why it mattered, or what distinguished one that worked from one that did not.

Volkwart, in partnership with Kodak, had developed a multi-projector system called Soft Edge in the late 1970s that allowed composite images at a scale with no equivalent outside of Hollywood film production. The choices at the time were a 35-millimeter production that took months and cost fortunes, or a Kodak slide system from Wuppertal that could fill a convention hall with something that looked like cinema. Conventions hired the Dams family. Trade shows hired the Dams family. And Colja, as a child, went along to dust the slides with a compressed-air gun, keeping the sequence with care, because the sequence mattered, because even at age ten there was something at stake in whether the image appeared correctly or not. By twelve he was attending trade shows. By sixteen, he was performing magic.

The civil service requirement in Germany offered a choice between military service and community work, and Colja spent his service hours in children’s hospitals with a deck of cards and seventeen minutes of material. What he found there was that an audience which is frightened, which is suffering, which has every rational reason to withhold its attention, will nonetheless give it to you if you earn it correctly. He learned how attention moves through a room. He learned what holds a crowd and what loses it, and why the transfer that happens between a performer and an audience is not illusion but something genuinely given and received. His father was, at one point, shocked to discover that his teenage son was being paid surprisingly well for those seventeen minutes. The money was beside the point. What Colja had understood, before he was old enough to vote, was that the gathering of people around a shared experience was the most valuable thing a human being can engineer. Everything since has been a question of scale.

Tarpon Springs

When Colja was seventeen, Volkwart made a decision shaped by a private regret. He was a war-generation German, a man denied the chance to learn English as a boy because the war had taken the schooling with it. He was not going to allow his children to carry the same limitation. He paid for Colja to spend a year at a high school in the Tampa Bay area, specifically in Tarpon Springs, Florida, a city on the Gulf Coast known for its Greek sponge-diving community and not, as Colja quickly established, particularly inclined to employ German exchange students through official channels. There was one establishment willing to take the chance: a Chinese restaurant called Sun Yen, which hired him as a weekend busboy on an arrangement that neither party examined too closely.

He learned his English. He also learned what he now calls China speed: the efficiency and the positive agenda and the absolute commitment to both the quality of the food and the level of the service, the particular quality of people who had built something from nothing and made every aspect of the work excellent, every day, without drama. Decades later he still stops in when he passes through Tampa, and he still gets a free dinner. Twenty-two years after he first walked into that kitchen, VOK DAMS opened its first office in Beijing. The agency now has four offices in China, with a fifth in Shenzhen opened in May 2026. He traces the line directly and without sentimentality. The busboy from Wuppertal built the agency that now serves the technology brands defining the next era of the global economy.

His brother, two years younger, had a different education. Where Colja went to Florida, the brother went to Bordeaux to learn French, fulfilling the same paternal argument that the sons of Volkwart Dams would not be limited by language. The brother studied in Bordeaux and never came back. He built his life there. The Dams family is now, without having planned it, distributed across three of the geographic zones that Colja has made the structural case for in every client conversation he has had for the last decade. He tells this story with the same smile that opens every subject, entirely aware of what it means.

The Global Bet

The decision to go global was not obvious, not cheap, and not without argument. VOK DAMS had spent forty years building its reputation inside the German-speaking corporate market, serving the kinds of industrial brands, automotive companies, pharmaceutical giants, and financial institutions that form the backbone of the Mittelstand and the DAX. Going to Beijing in 2004 was not a logical extension of that model. It was a bet, made by a man who had been running the business for six years and had not yet formally taken the reins from his father, that the fragmentation of the global economy into distinct geographic zones was not a temporary condition but a structural reality that his clients would eventually be forced to confront.

The clients who sent their product launches to three continents needed an agency that could execute with genuine local expertise in all three, not a German agency with a list of foreign contacts. He went to Beijing in 2004. Shanghai followed in 2009. The Shenzhen office opened in May 2026, positioned explicitly as a tech hub serving clients in the orbit of Huawei, Tencent, DJI, and the automotive companies whose next chapter is being written in southern China’s Greater Bay Area. When the Shenzhen opening was announced, Colja put it plainly: “Shenzhen is not just another city in China. It is the engine room of the country’s tech revolution. By opening an office here, VOK DAMS is making a clear commitment to being where the future is being built.” The world has since organized itself into exactly the three zones he bet on: North America, Europe, and Asia, each increasingly self-contained, each requiring genuine local fluency rather than remote coordination. He called it early. He built for it while others were still debating whether it was real.

Claudia

Colja returned from Florida, studied at Universität Witten/Herdecke, a private reform university just down the road from Wuppertal founded on the conviction that interdisciplinary thinking and entrepreneurial instinct mattered more than conventional academic formation, and joined the agency in 1998 as its youngest member. He made a decision on the first day that has not changed since. He was not there to tell people how to do their jobs. He was there to make it possible for people to do their jobs without anyone telling them how, which is a different thing entirely. The philosophy he developed in those early months he named decentralized context management, and the phrase has not changed in twenty-seven years: the person standing in front of the customer must have the authority to make the decision in real time, because the moment they refer back up the chain, the customer experience has already degraded. He learned this in Tarpon Springs, where a language barrier and a teenage busboy’s initiative were the entire customer-facing operation.

Running a 300-person agency across 19 offices on three continents is not something one person does, and Colja names his wife before he names anything else. Claudia Köhler-Dams is co-CEO of VOK DAMS, sharing the leadership in a structure that is rare at this scale in any industry and rarer still in the event world. The division between them is both practical and clear. Colja focuses on new trends, forward movement, and the next opportunity. Claudia manages the operational reality that would otherwise consume everything, and she also manages Colja himself, which is a more demanding assignment. Before certain meetings he receives a text or an email telling him what not to chase that day, which directions to leave alone because the agency already has enough on its plate. There is no shortage of opportunities in the world Colja inhabits. There is a perpetual shortage of focus. Claudia supplies the focus, and he is openly, specifically grateful for it.

She also enforces something more important than operational discipline: the expectation that people at every level will say directly what they think, including to the people running the organization. There is an internal principle at VOK DAMS that if someone does something because Claudia or Colja said to do it, rather than because they believe in it themselves, they are not supposed to do it. The logic is not contrarian. It is motivational: people perform from autonomy, from competence, from belonging, not from being told what to do by someone above them on a chart. A former VOK DAMS project manager sent Colja a message recently saying they had more decision-making authority at the agency as a project manager than they now have as a managing director at a competitor. He found this deeply satisfying, not because it was flattering, but because it meant the philosophy was working the way he intended it to work twenty-seven years ago.

Almost half of VOK DAMS’s current clients are former employees, people who left the agency, took senior positions at major brands, and then hired the people they used to work for. They know exactly how the sausage is made. They choose to call Wuppertal anyway. That is not a marketing claim. It is a measurement of culture, and it is the measurement Colja trusts above any other.

Rituals

The rituals that hold 300 people together across 19 time zones are not elaborate, and Colja does not believe they need to be. Every Monday morning, every office in the world dials into a single meeting that is open to everyone. Teams present their projects, flag their active RFPs, and ask questions into the group. Someone from one office needs a specialist in southern France for an upcoming project. Someone from another office happens to know one. This exchange happens every week, across every time zone the agency occupies, and it is the connective tissue that keeps a global organization from becoming a collection of independent outposts.

At the Wuppertal headquarters, Colja recently invited the entire staff for ice cream in honor of his birthday, which falls on June 17 and is now known to the organization. The annual gathering, the internal event VOK DAMS throws for itself, is organized by the most successful office of the year: that office hosts the others, and it is the junior members of the hosting team who build the entire program. This December it is Hamburg, and the junior Hamburg team has already delivered presentations that Colja describes as impressive, for a program that runs a full day of learning followed by what he calls, with evident pleasure, a wild party at night. He and Claudia review the program. They almost always say yes. The point is not approval. The point is that the people closest to the work design the experience for everyone else, which is the same logic he has been running since 1998 and the same logic he applies to every client event the agency produces.

He has four children. The eldest, Corvin, is studying Business Economics and Marketing in Vancouver and is already stepping into the industry, joining his father at conferences and learning the business the same way his father learned it: by being in the room before you have the language for what you are seeing. Corvin will join Colja on stage at the upcoming Cvent conference in Nashville. His second son, Vic, is doing his internship in Singapore, deepening the family's connection to the Asian zone his father bet on two decades ago. His two daughters are still at school in Wuppertal, where the whole story began. The man who runs one of the most globally consequential event agencies in the world is texting his kids about matcha tea from Shenzhen. This, too, is a ritual, and he would not have it any other way.

PMA

There is a concept that motivational coaches and sales trainers have been using since the 1950s called positive mental attitude, the deliberate choice to approach circumstances from a position of opportunity rather than threat. It sounds like the kind of thing that gets printed on a poster and ignored. Colja Dams, when he first heard the abbreviation PMA, had not encountered it before. When it was explained, he absorbed it immediately and said he had literally written a LinkedIn post in German that same week about what he called the German angst: the national disposition toward pessimism and catastrophizing, the cultural default that treats every open door as a potential trap and every opportunity as a risk to be managed rather than a momentum to be seized. His counterargument is not naive optimism. He reads the same newspapers everyone reads. He is fully aware that the world is complicated. What he chooses, deliberately and as a management philosophy, is to focus on the opportunities rather than the shortfalls. In a country where the ambient cultural mood trends toward fear, choosing to operate from a position of positive momentum is, he argues, a genuine competitive advantage.

He learned this from his father, who built an agency from a photography studio in Wuppertal at a time when there was no industry, no trade association, no agreed-upon vocabulary for what he was doing, and who managed to do it with a disposition of forward motion rather than institutional caution. Colja inherited the disposition along with the business. The smile that opens every conversation is not a sales technique. It is the outward sign of a man who decided, at some point early enough that he no longer remembers deciding it, that the world contains more opportunity than threat, and that the correct response to a complicated morning is to focus on what is possible by evening.

Colja’s current argument about where the industry is going is counterintuitive enough to stop a room, which is probably why he leads with it in conference keynotes. Artificial intelligence, he says, will drive more live events, not fewer. The mechanism is simple and structural. There are only three categories of things, in an AI world, that people and corporations will pay for: easing someone’s pain, providing convenience, and delivering experiences. The first two are being automated at speed. The third, the gathering of people in a room where something real can happen between them, is the category AI cannot replicate and will not replace. The more the world is mediated by algorithms and synthetic connection, the more the unmediated moment is worth.

He has a term for the current cultural condition that arrived to him mid-conversation and became the title of his next trend presentation on the spot: we are already living in a simulation. Everything is increasingly simulated. The only thing left that is genuinely not simulated is the room where people are actually present together, where what happens between them is not generated or approximated or optimized by a model. That room is what VOK DAMS sells, and Colja is not modest about the timing. The industry he has been building toward for twenty-seven years has arrived at a moment when its central product, the live human experience, is the one thing the most powerful technology in the world cannot produce. He finds this satisfying in the specific way that a person finds satisfaction when a long bet pays out.

He also has a specific and unflattering observation about what has happened to conferences, which is that hyper-personalization has become its own form of cognitive punishment. Nobody wants to open an app with seventeen tracks and five thousand sessions and navigate it while also trying to have a meaningful conversation with the person standing next to them. Nobody wants to trust an algorithm to curate their three days in a convention hall. What brand-owned events can offer that large-scale public conferences increasingly cannot is editorial judgment: the willingness to reduce the program to what the audience actually needs, to cut the white-paper content and the Teams-call material that has no business occupying a stage, and to give people the one thing they actually came for. By the end of the day, as Colja puts it with the plainness of someone who has been thinking about this since the beginning, why do people attend events? To meet other people. Not because of the brand that invited them, or the venue, or the food. The agenda of the person in the seat has almost nothing to do with the agenda of the person who built the stage, and the events that close that gap are the ones that work.

He also notes that the behavior of the people in those seats varies considerably depending on where in the world the event happens. Americans arrive energized, ready for a morning program, open to strangers in a way that requires no warming-up period. Germans need more time. The cultural disposition toward reserve means that a morning session that generates immediate energy in New York will feel flat in Munich until the room has had a chance to settle into itself. Asian networking protocols follow different rhythms entirely, and an event design that ignores this will not land the same way it landed in Chicago. VOK DAMS’s nineteen offices are not a growth strategy. They are a product quality argument. Local expertise is not a courtesy. It is the thing that makes the difference between an event that works and one that merely happens.

The Two Hundred Events

The fastest-growing part of the VOK DAMS business is not the landmark events, though the agency produces those at the highest level the industry can offer. The Bugatti Tourbillon reveal at the Château Saint Jean in Molsheim, staged as a dance-theater production for 2,000 guests marking both the brand’s 115th anniversary and the debut of a new era. The BMW Vision iNEXT World Flight, which placed a concept car inside a Lufthansa cargo plane and took it across Munich, New York, San Francisco, and Beijing in five days. The Lamborghini launch that closed Miami airport. These events define what VOK DAMS can do at the extreme edge of ambition and execution. They are not where the growth is.

The growth is in what Colja calls implant business: embedding VOK DAMS event managers directly inside client organizations to run the day-to-day portfolios that every multinational corporation produces continuously and almost never thinks of as a coherent strategy. Every corporation has two lighthouse events that command all the management attention, the RFPs, the agency pitches, the board-level scrutiny. Those same corporations may have two hundred other events running throughout the year. The combined budget of the two hundred events exceeds the two that get the credit. The sales leverage they generate, when run with consistent brand standards and genuine skill, exceeds it further. The attendee at a regional briefing in Düsseldorf has the same brand experience as the attendee at the annual summit in Zurich. The client who might have a mediocre Tuesday afternoon meeting that contradicts the excellence of their flagship event in January no longer has that problem. Colja says, without qualification, that this is the fastest-growing part of his operation. American companies in particular are coming to VOK DAMS and asking the agency to take over their entire global event portfolios.

Clients, he adds, regularly ask whether VOK DAMS can extend into adjacent functions once they see the quality of the event work up close. He keeps redirecting them. He knows what the core is, and he knows that the moment an agency stops knowing what its core is, it stops being good at anything.

Roughly a third to half of the agency’s business now comes not through RFPs but through long-term partnerships where clients are not buying a project but engaging a partner for two, four, or six years at a time. A client who runs global events for a major brand told him recently that the tool transformed her relationship with her own board: instead of preparing long presentations to explain why the C-suite’s event ideas would not resonate with the actual audience, she now runs the ideas through the model and lets the data carry the argument. He found this solution deeply satisfying, not because it sold a technology, but because it solved the problem the industry has been carrying since the beginning: everyone thinks they know what the audience wants, and almost no one actually does.

Volkwart Dams passed away on May 19, 2023, a few days after his 85th birthday. He had been a founding member of fwd: Bundesvereinigung Veranstaltungswirtschaft, the principal German event industry association, a member of the German Journalists’ Association for sixty years, and the man whose original question, how do you put something in front of a large group of people that makes them feel something, became the organizing logic of everything his son would build. The Digital Doppelgänger, the AI destination finder, the embedded event managers inside client organizations: all of it descends from that first question, asked in a photography studio in Wuppertal sixty years ago.

Wuppertal is not Frankfurt or Munich or London. It is an industrial Rhineland city of 350,000 people, home of the Schwebebahn, the suspended monorail that has run above the Wupper river since 1901, and the birthplace of Friedrich Engels. A note on method. This profile emerged from a conversation that took an unexpected turn before it officially began. The office tour that preceded the interview turned out to be the interview. What follows is built entirely from what was said, observed, and discovered. Some of what surrounds Mason’s story involves Emmett Hay Naylor, the man who founded ASAE in 1920, a figure she had never studied. That parallel was discovered in the course of reporting this piece.

The convention bureaus of every major city on earth have a team whose entire job is to win association business, because association business is the most fertile ground in the gathering economy. Association meetings book years in advance. They bring the same professional community back to the same city on a recurring cycle. They generate room nights, food and beverage revenue, local economic activity, and downstream business leads that compound over the decade following the first visit. A city that wins a major association annual meeting does not just win one week of hotel occupancy. It wins a relationship with the most influential professionals in an entire industry, many of whom will return individually, book smaller meetings, and recommend the destination to every other association in their network.

Mason does not run a trade association in the conventional sense. She runs the meta-community. The gathering of the gatherers. The organization whose members are themselves the architects of thousands of other organizations, each one a living experiment in what happens when human beings decide that association is not a noun but something they do. Every decision she makes, every framework she builds, every program she launches, every office she designs, ripples outward through those members and into the industries, professions, and public interests those members serve.

Collaboration is not a soft skill in this world. It is the core competency. The ability to bring people with competing interests, different backgrounds, and divergent agendas into a shared space and create the conditions for productive work, genuine trust, and collective progress is the most important professional capability the association world has to offer. She had said, in the weeks before, that you had to come and see the space.

It was not an incidental invitation. It was a statement of thesis. Walking through the offices of ASAE in Washington, D.C. before sitting down with Mason for this Wisdom Bank conversation, something became clear before a single question was asked. Every detail in the space had been decided on purpose. The arrangement of areas. The quality of light. The decision about where to put the door and what to place beside it. These were not decorating choices. They were policy. They communicated, before anyone spoke, who was welcome here and what kind of community ASAE intended to be.

“Everything about it is about belonging,” came the observation partway through the morning, after nearly an hour of conversation. “It’s about thinking about the little details. It’s about understanding how different people react and respond.”

Mason nodded, then said something that reframed everything that had come before it. “And that’s what my mother brought to me.”

There is a particular kind of leader who understands that a physical space is an argument. Mason is that kind of leader. She thinks in systems. She designs belonging the way other executives design org charts. The office did not happen to her. She built it the way she builds everything, with the premise that the conditions you create for people determine what they can become.

Her mother never saw it.

How It Started

The suspicion was reasonable, by the standards of the time.

When Emmett Hay Naylor gathered the trade association secretaries of New York City into a space in 1919 and proposed that they form a community of their own, the legal environment made the idea genuinely dangerous. Since 1890, the Sherman Antitrust Act had declared illegal every contract, combination, or conspiracy in restraint of trade. The prevailing assumption in Washington and in the courts was simple and not entirely wrong: competitors who meet are plotting. Businessmen who share information about prices and production are fixing markets. An association is a trust in disguise. The gathering itself was suspect.

Naylor disagreed. He had been watching something happen during the World War that changed his understanding of what a space full of competitors could actually produce.

When the United States entered the war in 1917, the federal government established the War Industries Board and did something that would have been unthinkable in peacetime. Backed by the full authority of President Wilson and the implicit threat of commandeering plants that refused to comply, the Board pushed every industry in America to coordinate production through trade associations, giving Washington a single voice from each sector. Competitors who had refused to acknowledge each other’s existence were suddenly sitting at the same table, sharing information, aligning on standards, and solving problems together. Industrial production increased 20 percent. Men who formerly would not trust each other in the smallest matter were, as Naylor wrote in his 1921 book, working together more happily and more profitably than they had ever thought possible.

The war ended. The government restored antitrust enforcement. The associations remained.

What Naylor understood, and what he spent 327 pages of his 1921 book arguing, was that the wartime experiment had not proven that cooperation was possible under duress. It had proven that cooperation was natural, and that competition, the assumption that every interaction between rivals is a zero-sum transaction, was the artificial condition. The gathering was not the threat. The gathering was where things actually got done. “Co-operation,” he wrote, “is the lifeblood of trade.” He founded ASAE on that insight. Sixty-seven charter members in 1920. One book that nobody had asked him to write. And a profession that had been doing the work without knowing it had a name.

Those were large shoes. Two pairs of them, in fact.

John H. Graham IV stewarded the organization from August 2003 until his death in January 2020, a seventeen-year tenure during which ASAE more than doubled its membership, built a wealth of innovative products and services, and guided the profession through an era of unprecedented growth with a sustained emphasis on diversity and inclusion in association leadership. Graham died as ASAE was marking its centennial. He left behind an organization that had become the undisputed professional home of the association world, and a community that mourned him with the kind of grief you reserve for someone who shaped not just an institution but a generation of careers. Susan Robertson served as interim president and CEO while the board conducted its search. Mason arrived in September 2021.

She had known Graham. She had worked at ASAE during his tenure, early enough in her career that he was already a mentor by the time she left for Milwaukee and Chicago. Her first visit to the Kennedy Center had been with Graham and his family. “I think about him in terms of the decisions I make and what I do,” she said. “I literally stand on his shoulders.”

By the time Mason arrived, the organization Naylor founded and Graham scaled had become the professional home of nearly 50,000 association executives and industry partners representing 7,400 organizations in 50 countries. These are the gathering economy elite. The CEOs and executive directors who run the organizations that convene American medicine, American technology, American manufacturing, American hospitality, and dozens of other industries. The people whose annual meetings fill convention centers, whose room block commitments shape hotel development pipelines, whose event calendars determine which cities win the business of the next decade. When Mason models a behavior, builds a program, or redesigns an office, that decision ripples through every one of the communities those members serve.

She approached the inheritance the way Naylor approached his founding act: by treating every assumption as an experiment and refusing to wait for permission. The office renovation was not decorating. It was a hypothesis. The incubator was a structural experiment. The tax fight mobilization was a test of collective power. The AI certification she required of herself before mandating it for her staff was a demonstration of the principle she articulates in conversation: you cannot ask people to go somewhere you have not gone first.

Naylor started the idea. Graham scaled it. Mason is building its second century, arriving at the moment when everything the organization stands for is being tested by a world that has never been more skeptical of institutions, more distracted from community, or more in need of exactly what ASAE exists to provide.

She is five years in. She is not close to done.

The Table She Set

She was not expecting the question about her mother. The conversation had barely found its footing when the prepared list of questions was set aside and the space got quiet.

“Mom was very special to me,” Mason said. “And I would say this is pretty raw. I didn’t expect this question because she actually just passed.”

What followed was not an interview in the conventional sense. It was something closer to a reckoning. The kind of conversation that happens when someone who has spent a career building communities for other people finally sits still long enough to trace where the instinct came from.

It came from a kitchen in Prince George’s County, Maryland. From a woman who could not be in that kitchen while she was cooking, who commanded that space completely, but who, when the food reached the table, gathered everyone she could find. Siblings. Grandchildren. Great-grandchildren. “We ate all over the home,” Mason said. “The kitchen. The dining room. The living room. But we were one family, one family unit.” Her mother prepared everything herself. She dressed sharply and held her opinions firmly and told her children not what they wanted to hear but what they needed to hear. She was involved in Prince George’s County politics, not at a level of notoriety, her daughter said, just at a basic level, enough to be engaged.

She also ran a daycare out of her home. At the celebration of life, the pastor asked everyone she had touched to stand. Half the congregation rose.

Mason paused when she told that part. She was not performing the grief. She was inside it. “I now understand who I am,” she said. “Who I’m becoming.”

The family’s inheritance was service, structurally and specifically. Her brother served in the Air Force and then the federal government. Her sister retired as a sergeant in the DC Police Department and is now in her second post-retirement career in the Prince George’s County school system. Her father died when Mason was a toddler, before she had any memory of him. He wrote poetry. He served in the military. He was, her mother said, the love of her life. “My mom told me limited stories about him. I know she was going through a lot of pain, but she did a great job raising us.”

When asked whether running ASAE was, at some level, running an adult version of her mother’s daycare, Mason went quiet for a moment. “I never thought of it from that perspective,” she said. “But maybe an adult version of it. Yeah. We all do the same thing.”

The Accidental Career, the Non-Traditional Education

She stumbled into the association world the way many people do, hers was through a temp job. The Chemical Manufacturers Association. She was young, still figuring out what she wanted to do in life, working her way through school in a way that was not traditional and that she spent years not leading with publicly.

“I have two master’s degrees, all the things,” she said. “It wasn’t traditional, and that’s the story I’m starting to tell more of now because I didn’t want that to be my identity. I needed to do the work.”

She went to Strayer University. Then the University of Maryland for her master’s of science and her MBA. Then she went back to Strayer to teach as an adjunct instructor, and to Mount Mary University in Milwaukee at the graduate and undergraduate levels. Business ethics. Intro to business, because she wanted to capture students early in their careers. Adult learners, specifically.

“I wanted them to know not to give up,” she said. “I didn’t give up, but I also wanted to help them understand that there were opportunities. To be an example for them.”

She still loves the classroom. Plans to return to it in some form after this chapter. The parallel to her mother’s daycare, once named, is not lost on her. “We all do the same thing,” she said. “It’s all about relationships.”

Her first kitchen cabinet member was her mother. Not metaphorically. Her mother was the person who told her what she needed to hear rather than what she wanted to hear, who said sink or swim when reassurance would have been easier, who modeled the difference between managing a household and serving a family long before Mason had the vocabulary to name that distinction. Everything that followed in her professional life, every mentor relationship, every sponsor, every honest voice, was built on that template.

At the Chemical Manufacturers Association, two people extended that template into her professional world. Langley Spurlock and Cecelia Spearing sat her down and told her they were going to support her, but she had to do the work herself, and they were not going to leave her side. Spurlock, who saw something in her before she saw it in herself, gave her the opportunity to fail, the opportunity to learn, and the encouragement to earn her CAE. Spearing, who has since passed, brought the same candor and care. Both of them kept showing up. “Every milestone moment I’ve had throughout my service in the association community, Langley has been there,” Mason said. “He has been supportive.” He is still in the DC area, still in her life.

John Graham completed the cabinet. He was the one who took her to the Kennedy Center when she was a young staff person. He demonstrated, without ever making it explicit, what it looked like to lead an institution as a servant rather than a sovereign. The defining characteristic of all of them, her mother, Langley, Cecelia, Graham, was the same. They told her not what she wanted to hear but what she needed to hear. “They keep me grounded,” she said.

Milwaukee, 2006

She was vice president of research at ASAE, her first tour of duty there, when a large opportunity materialized in Milwaukee. Managing director of strategy and innovation at ASQ, the American Society for Quality, a global organization focused on quality control and Six Sigma. She took it. She moved.

Her mother was worried. The family unit, the dinners, the love, all the things. Mason told her: this is my time. You’ve had your time. Her mother moved from the South to the North decades earlier. She got over it quickly.

Three months into Milwaukee, Mason called her. Culture shock is not an exaggeration. Washington to Milwaukee in 2006. She was looking for something like reassurance. What she got was eleven words.

“You can sink or you can swim,” her mother said. “My kids swim.”

Mason repeated that phrase in conversation the way you repeat something you have said to yourself ten thousand times. “That stayed with me,” she said. It is a management principle now, whether she planned it that way or not. You uproot your life. Three months in, someone tells you to continue the race. You do.

From Milwaukee she moved to Chicago, taking on a CEO role after leading that organization through a transformation. She had started out wanting to advance. Somewhere along the way it became less about her and more about what she could set in motion for others. “I don’t know when it happened,” she said. “But I learned I could be more effective working with and through others and setting the conditions for others to be successful.”

Coming Back

She returned to ASAE as president and CEO in September 2021. The organization she returned to was not the organization she left. Post-COVID. Staff working remotely. Culture diffused. The centennial had come and gone during a pandemic. Graham was gone. She had to bring the organization back together in person, which meant building something people would want to come back to.

The new offices were not a renovation. They were a declaration of intent, every detail designed to signal what ASAE intended to be: a place where belonging was not aspirational language on a wall but a physical reality you felt the moment you walked in. The layout, the light, the placement of every shared space, all of it an argument for the kind of collaboration that Mason believes is the core skill the association world must now embed in everything it does. “We had to be entrepreneurial,” she said. “We had to take risks. We had to do things in a different way.”

The first major decision, made with full board support, was an incubator. ASAE has three legal entities: the 501(c)(6) for advocacy and core membership, the 501(c)(3) research foundation, and a for-profit subsidiary. All three were going through transformation simultaneously. Rather than sequence the work, Mason pulled the band-aid off. All three at once. The for-profit subsidiary became the incubator, the place where ideas could be tested without putting the core organization at risk.

Three new business lines emerged and are now fully operationalized inside ASAE. Ready Me, a cohort-based leadership development program focused on essential skill development, currently chaired by Jeff Freeman of U.S. Travel. A compensation evaluation practice, filling a gap for smaller associations that cannot afford to build that infrastructure independently. And an Association Governance Institute, positioning ASAE as the definitive source on association governance, running CEO assessments, board assessments, and CEO programming with elected leaders.

The incubator itself is now being formalized as a permanent function. A blank sheet is back out. Acquisition, build, or partner, all three on the table.

“We can go anywhere,” Mason said.

The Tax Fight

In the weeks before the 2024 annual meeting, Mason’s chief public policy and governance officer returned from maternity leave. She had been monitoring federal tax reform closely. On what might have been her first or second day back, she looked at Mason and said: it’s going to happen.

Mason’s response was two words. “Let’s go.”

The association community had been watching the threat to association tax status. ASAE had to be the one to mobilize. Mason included a call to action in her annual meeting remarks. A pop-up session followed, standing room only. They hired a strategic communications firm. Two volunteer leaders stepped forward to serve as co-chairs, and the campaign ran through them, not through Mason. She stayed in the background, by design.

“It is about service, it’s about orchestrating the strategy,” she said. “I was in the background because it’s about the members’ voice and letting them feel a part of it. That belonging, that they’re part of something bigger.”

They mobilized. They raised funds. The association tax exemption was not included in the legislation. “The best thing could happen prepared, the worst thing could happen prepared, and nothing happened. But we were prepared.”

The win belonged to the community. That was the point.

Conscious Inclusion

In November 2021, almost immediately after she arrived, Mason brought a strategic approach to the board. Not DEI as the term was then commonly used. A framework centered on what she called conscious inclusion, built to be embedded across the entire enterprise rather than housed in a single department. The board accepted the recommendation in 2022, years before the political environment made such frameworks a target.

The distinction mattered more than it might have seemed at the time. Conscious inclusion is not a sentiment. It is a collaboration prerequisite. If the association world’s core value proposition is that it creates conditions for people with different expertise, different backgrounds, and different agendas to work productively together, then the conditions inside the organization that serves those people must model exactly that. You cannot teach collaboration from a homogenous table. You cannot build belonging from a siloed department. Mason understood this from the beginning. The framework was not a response to a political moment. It was an operational argument about what it takes to do the work.

When executive orders arrived challenging DEI programs in 2025, ASAE’s approach had already been woven into every function: hiring, onboarding, programming, governance. “From the time you’re onboarded to the time you transition from ASAE, it’s about whether we are welcoming, whether there’s a sense of belonging,” Mason said. Because conscious inclusion was distributed rather than siloed, the work continued. “It’s just who we are,” Mason said.

At a previous organization she trademarked the phrase “welcoming environment.” She is building a movement around conscious inclusion now. Not a reaction to a political moment. An evolution that started before the politics made it complicated, and that was designed from the beginning to outlast them.

The Hidden Giant in the Room

There is a fact about the American association world that the events industry knows intimately but the wider world has never properly absorbed. Associations are among the largest gathering organizations in the country. Not the most glamorous. The largest, by almost any structural measure that matters.

According to ASAE’s own research, in 1953 associations received 95.7 percent of their revenue from membership dues. By 2016 that number had fallen to 45.4 percent for trade associations and just 30 percent for professional associations. The revenue that replaced it did not come from investment portfolios or digital subscriptions. It came from gatherings. From trade shows, annual conventions, expositions, and certification programs built around in-person learning. The modern American association is, in its financial architecture, an event company with a membership program attached.

Mason commissioned Oxford Economics to study 20,000 associations and quantify what the sector actually produces. The findings are definitive. Associations directly support 1.1 million jobs and provide $71.4 billion in wages throughout all 50 states. More than 272,000 events attract nearly 52 million participants annually, directly support 342,000 jobs, and generate $42 billion in spending in communities nationwide. Associations and their events generate almost $28 billion in federal, state, and local taxes each year, with events alone generating an additional $7.5 billion in taxes to state and local governments. Trade and professional membership associations generate $116 billion in revenue. Nearly 63 million Americans volunteer through an association.

That is not a niche industry. That is a pillar of the American economy that has been running quietly in the background while the business press chases the next technology story. Mason commissioned this research because her members had been too busy doing the work to tell their own story. She built the data infrastructure, then handed it to nearly 50,000 association executives and said: now you have the number. Go use it.

Every major vendor in the gathering world targets the association market for the same reason. The hotel groups send their senior sales teams to the ASAE Annual Meeting because the association executives in attendance control not just one annual convention but the year-round meeting calendar of their organizations: board meetings, committee gatherings, educational conferences, and regional events that together represent a portfolio of business no corporate account can replicate. The immediate economic impact of the ASAE Annual Meeting and Exposition alone is fifteen to eighteen million dollars over four days. About 20 percent of the association professionals who attend book a meeting in the host city within the next five years. That single statistic explains why CVBs treat the ASAE Annual Meeting as one of the most valuable events on the calendar, not for its own room nights but for the decade of business development that follows.

This Years Annual Meeting

ASAE’s own gathering architecture reflects all of this. The Annual Meeting is the broad gathering, the open convening: five thousand people in Indianapolis this August 15 to 18 at the Indiana Convention Center, moving through more than a hundred education sessions, an exposition floor, and an opening concert at White River State Park headlined by Babyface, the Indianapolis native and thirteen-time Grammy Award-winning songwriter and producer who co-founded LaFace Records and helped shape the careers of Usher, Toni Braxton, TLC, Outkast, and Pink. The keynote program includes mentalist and author Oz Pearlman, Harvard Business School professor Amy Edmondson whose work explores how organizations foster innovation and learning under uncertainty, and CNN host and producer Van Jones. The preconference includes a CEO-level AI strategy session led by Trent Gillespie of Stellis AI, a former senior Amazon executive, focused on how AI will reshape what members need from associations over the next five years.

The Babyface choice is not decorative. It is architectural. He spent forty years not performing but creating conditions for artists around him to become more than they could have become alone. LaFace Records was a convening structure. That is the same principle Mason applies to ASAE every day.

The CEO Conclave is the counterpart: by sponsor invitation only, kept deliberately small, high-trust and off the record. The 2026 edition runs September 17 to 20 at the Grand Hyatt Baha Mar in Nassau, the Bahamas. The 2027 edition moves to the Laguna Cliffs Marriott Resort in Dana Point, California. She has also booked the Annual Meeting host cities through 2034. Indianapolis in August 2026. Charlotte in August 2027. Chicago in August 2028. Washington D.C. in August 2029. Columbus in August 2030. Orlando in August 2031. St. Louis in August 2032. Baltimore in August 2033. Milwaukee in August 2034. Nine cities. Nine convention centers. Nine sets of economic development agreements locked in advance, delivering certainty to host communities and to every vendor in the gathering ecosystem who needs to plan their own pipeline years ahead.

Belonging requires commitment. Commitment requires planning. Planning at scale, over years and decades, is what distinguishes a community from a crowd.

Role Modeling at Wholesale Scale

There is one more dimension to Mason’s role that the gathering industry has not fully reckoned with. She is not simply the CEO of a professional association. She is the role model for nearly 50,000 association executives who are themselves running the gatherings, the trade shows, the conventions, the certification programs, and the annual meetings that together constitute the organizational backbone of the American economy.

The collaboration skills that the association world teaches, the ability to bring people with competing interests into productive relationship, to build trust across difference, to create the conditions for collective action, are not soft skills. They are the hardest skills. And they are the skills that every industry, every government, and every community in the world most urgently needs right now. Mason’s job is to embed those skills more deeply into the professional practice of 50,000 people who will carry them into every sector they serve.

When Mason embedded conscious inclusion as an enterprise value rather than a department, she gave 50,000 association executives a model for how to advance that work without making it a target. When she created an incubator inside a for-profit subsidiary to test new business lines without endangering the core organization, she gave those same executives a structural template for innovation inside a nonprofit model. When she required herself to complete the AAIP AI certification before making it mandatory for her staff, she demonstrated the leadership principle she articulates in conversation: you cannot ask people to go somewhere you have not gone first.

She is also careful to note that none of it happened alone. The board, led during the risk assessment period by chair Heidi Brock, set the direction. The staff executed. The volunteer leaders fronted the campaigns. Mason’s job, as she describes it, is listening, synthesizing, and creating the conditions for others to succeed. “At the end of the day, we are a relationship business, we are a community, and we are a very diverse community,” she said. “And so when I think about my job, and if I do it very well, then that’s success. Where we collectively are successful.”

The unmeasurable number is the aggregate impact of 50,000 association professionals making better decisions because the person who leads their professional home modeled better behavior. The associations those professionals run collectively represent hundreds of billions of dollars in economic activity, millions of members, and the organizational infrastructure of industries from healthcare to hospitality to technology to agriculture. When the CEO of ASAE changes how she thinks about something, the ripple moves through the entire system.

Most CEOs affect their organization. Mason affects the organizations of the people who run their organizations.

The Definition of an Association, and What It Could Become

At some point in the conversation the question arose of whether an enthusiast community, a group of people who build and modify lowrider cars, a knitting circle, a group of people obsessed with a particular kind of truck, could be or become an association.

Mason did not dismiss the question. She answered it precisely.

“When we fundamentally think about an association, it’s a collective group of people joined together for a common purpose.” Trucks. Ethnicity. A body of shared knowledge. Any of those can anchor a community. The organizational system creates its own structure and norms. But the boundary between who those professionals are and who benefits from that infrastructure is one Mason sees expanding.

“That’s one of the areas we’re actively exploring about lifestyle,” she said. “You’re an association professional, but you have other interests that you want to create community around.”

She also flagged Associations Insight, an information-as-a-service platform ASAE has been developing for three years, now powered by AI, capable of producing pulse surveys within weeks rather than the six to twelve months the old model required. The vision is predictive analytics for the sector. Where are associations growing? Where are they declining? What does the data say about where the community is going before the community itself has figured it out?

The membership model question is real and she does not pretend otherwise. Quality versus quantity. Stickiness versus growth for growth’s sake. The next generation’s relationship to institutional belonging. “We’re in the thick of this,” she said. “I don’t have the answer. But we can’t afford to ignore it.”

The Gathering Argument

The question put to her was GatheringPoint’s own thesis: that physical gathering has become more valuable, not less, in a world saturated with digital information, precisely because it is the one thing that cannot be faked or automated. Does she agree? And do the associations that understand this run differently from the ones that don’t?

She agreed, then sharpened it.

“The more digital our world becomes, the more valuable human connection becomes. For years, many of us assumed technology would reduce the need for physical gathering. What we’ve discovered instead is that technology is extraordinarily effective at distributing information but much less effective at creating trust, belonging, and shared identity.”

Then she said the line that should be on the wall of every association headquarters in the country.

“Information scales. Relationships don’t.”

You can send a piece of content to a million people instantly. Trust is built one conversation at a time. Credibility is built through repeated interactions. Community is built through shared experiences. Those things still happen most powerfully when people come together. “Digital tools are incredibly effective at maintaining connections,” she said. “Physical gatherings are often where those connections are formed in the first place.”

When people gather in person, she argued, something happens that is difficult to replicate anywhere else. They exchange ideas, certainly. But they also read body language, build rapport, develop empathy, discover common ground, and create memories together. They leave not only with knowledge but with relationships. And relationships are what move communities forward.

She did not see events as competing with digital technology. She saw them as completing it.

Then she went one step further.

“In that sense, I would argue that gatherings are not simply events. They are trust-building machines. That’s what makes them so valuable.”

She paused, then confirmed what the question was really asking. The associations that understand this are run differently from the ones that don’t. She did not need to explain why. The answer was already in everything she had said that morning.

The Avatar and the Founder

One more thread worth naming, because it connects this profile to something larger.

Emmett Hay Naylor is the newest entry. He founded ASAE in 1920, wrote the first book ever published on association management, and built the organization from sixty-seven charter members in a year when the government was prosecuting associations as illegal conspiracies. He died in 1938 having never imagined the person who would one day sit at his desk.

Late in the conversation, Mason was asked whether she had ever studied the first person who held her job.

“I have never studied the first person, no,” she said. Then, without prompting: “I believe the person didn’t look like me. But the fundamental principle of human connection is the same. Bringing people together for a common purpose. That will never change.”

She said that without knowing his name. Without knowing that he too was formed by a mother who gathered people around a table. Without knowing that he built this institution while fighting the exact kind of institutional resistance she faces today, different in form, identical in function. Without knowing that he wrote, in 1921, that co-operation is the lifeblood of trade, that constructive discussion is the one sure way of approximating essential truths, and that the association exists to help people grow hearts and souls, not merely fill pocketbooks.

She arrived at his conclusions a century later, from a completely different life.

That is the whole argument.

The Deposit

The Wisdom Bank question is always the same: if you could put one thing into the permanent record for the next generation of practitioners, one thing that took you the longest to earn, what is it?

Mason had been asked something like this before, in different forms. But in the context of this particular conversation, after talking about her mother and Milwaukee and the tax fight and the incubator and conscious inclusion and whether a lowrider club could become an association, she landed somewhere specific.

“Never confuse managing an association with serving one.”

She did not stop there.

The temptation in leadership, she said, is to believe that your value comes from being the person with the answers. The reality is that your greatest value often comes from asking the right questions, bringing the right people together, and creating the conditions for others to contribute. “Communities become powerful when people feel ownership,” she said. “That’s the lesson that took me the longest to learn because it’s counterintuitive. As leaders, we’re trained to direct, to solve, to lead from the front. But community builders have to learn when to step back. Sometimes your job is not to be the voice everyone follows. Sometimes your job is to make sure voices that haven’t been heard finally have a chance to shape the conversation.”

The second thing she would leave behind: relationships are the real infrastructure of every community. Not strategy. Not technology. Not governance or funding or growth. “When communities face uncertainty, and every community eventually does, it is relationships that determine whether they endure. Trust can never be built at scale before it is built person by person.”

The third: do not underestimate the impact you can have before you have authority. Every meaningful community she has ever seen was strengthened by people who chose to contribute before they had a title. They mentored someone. They volunteered. They welcomed a newcomer. They shared an idea. They created a connection. “People are looking for more than information,” she said. “They’re looking for connection, purpose, and belonging.”

And then the sentence that earns every word that came before it. “The tools will change. Technology will change. Business models will change. AI will change the way we work. But the human desire to be part of something meaningful is remarkably constant. The leaders who understand that, and who build around that truth, will create communities that endure long after any individual event, initiative, or leader is gone.”

She paused. Then: “In the end, that’s the work. Not building organizations that depend on us. But building communities that become stronger because of one another.”

The final question was simpler. What do you love about your job?

“The people.”

A beat.

“You knew that.”

She was right.

Sink or swim is not cruelty. It is clarity. The people who love you most will tell you to keep going when you want to stop. Listen to them.

Stay in the background when it matters. The moment the CEO becomes the headline, the members become the footnote. Orchestrate the strategy. Let the community own the win.

Conscious inclusion is a precondition for collaboration, not a policy. You cannot build genuine collective work from a homogenous table. Build inclusion into the operating system so there is nothing left to target.

Trust cannot be built at scale before it is built person by person. Relationships are the real infrastructure. Everything else is overhead.
